Gross margin vs net margin — why both matter

Gross margin shows how much you keep from each sale after direct costs — materials, stock, and direct labour. It tells you whether your pricing and supplier costs make sense. Net margin shows what's actually left after rent, salaries, utilities, marketing and everything else. It tells you whether the business as a whole works.

Many Malaysian SMEs run healthy gross margins but weak net margins — a sign that overheads have quietly grown faster than sales. Others have thin gross margins that no amount of cost-cutting can fix, because the problem is pricing. Separating the two is the first step to fixing the right problem.

What counts as cost of goods sold (COGS)?

Costs that rise and fall directly with your sales: raw materials, stock purchases, packaging, direct labour, and delivery of goods. If you sell services, it's the direct cost of delivering each job. Rent and admin salaries are not COGS — they belong in operating expenses.

What is a good profit margin for a Malaysian SME?

It varies widely by industry. As rough guidance: a net margin under 5% is thin, 10–20% is generally healthy, and above 20% is excellent. Retail and F&B typically run thinner margins on higher volume, while services can run much higher. Compare against your own industry, not a universal number.

Should I include my own salary in the calculation?

Yes — pay yourself a realistic salary and include it in operating expenses. Many owner-run businesses look profitable only because the owner works for free. If the margin disappears once you pay yourself, that's important information, not a detail to hide.

My margin looks fine but I never have cash. Why?
